Automate the invoice. Keep the controls.
Build an invoice workflow from capture to approved accounting entry. Handle duplicates, mismatches, and supplier changes before expanding automation.
Invoice automation is useful when an invoice arrives, reaches the right reviewer, and becomes a correct accounting entry with less handling. Reading the PDF is one part of that job. Before choosing an AI extraction tool, write down what should happen when a purchase order is missing, an approver is away, or the supplier changes its bank details.
Start with one invoice stream: one legal entity, a known set of suppliers, and an agreed approval policy. Keep payment release under your existing finance controls.
Draw the approval path first
Use this example as a working session with AP, procurement, and the controller. Replace the owner names and conditions with your own policy before implementing it.
| Invoice condition | Next action | Owner |
|---|---|---|
| PO and receipt match within approved tolerances | Prepare the accounting entry and route under the approval policy | AP reviewer |
| Goods received, but receipt missing from the system | Request receiving evidence; keep the invoice pending | Receiving team |
| No PO, coding unclear, or amount disputed | Attach the source document and request a decision | Budget owner |
| Possible duplicate or changed payment details | Hold processing for independent verification | Designated finance reviewer |
| Approver unavailable | Route to the formally delegated approver | Approval process owner |
Decide what happens when nobody responds. Give each pending item an owner, a due time, and an escalation route. A reminder alone does not resolve an approval bottleneck.
Check what your accounting system already provides
Existing finance platforms may cover more of this than expected. Microsoft documents invoice capture with configurable manual review, for example. Evaluate that capability before building a separate extraction service.
Whatever reads the document, validate the output against records: supplier and legal entity, invoice reference, currency, arithmetic, PO, and receipt where applicable. Preserve the original file beside the extracted fields. A model's confidence score does not establish that the invoice is valid or payable.
Make the exception easy to resolve
A useful review screen answers three questions: what failed, what evidence is available, and what decision is needed? Show the relevant PO or prior invoice alongside the failed check. Record the review outcome so a recurring issue can be fixed at its source.
For a payment-detail change, verification should use an established supplier contact and your approved procedure. The contact information on the new invoice should not verify itself.
Test handling time and waiting time separately
Run the proposed process alongside normal handling on a representative sample, including credit notes, duplicates, partial deliveries, and unfamiliar layouts. Test a failed accounting-system write and a retry: the retry must not create a second invoice.
Track minutes of staff handling per invoice, elapsed time to approval, unresolved exceptions by age, and corrections after posting. Faster extraction can coexist with unchanged approval delays; these measures show where the next fix belongs.
If the workflow is already defined, this is a Capacity Generation project. Our Workflow Optimization work connects intake, review, and execution. If the main delay happens later, examine the dependencies in the month-end close before expanding invoice automation.
